Starting over is the default option and almost never the right one
Rebuilding everything is appealing because it is easier to decide than to take inventory. The problem is what goes out with it: years of fixes whose reason nobody remembers. Inventory first, which is boring and cheap: which screens bring visits, which ones nobody opens and which are broken.
Replacing piece by piece behind the same domain
A new section replaces the old one route by route, and the two live under the same domain while the handover lasts. There is no launch day where everything rides on a single throw. It takes longer overall and it breaks a great deal less.
A plan in order, not a wish list
The deliverable is ordered by impact, effort and dependencies, with a column almost nobody includes: which parts are shared. The ones that appear on every screen go first because they unblock the rest. It has to be usable the following Monday, not filed away.
The redesign that did not need doing
Plenty of redesigns are commissioned to fix something that is not a design problem: visits are missing and the problem is in search, or nothing converts and the problem is in the form. We look at the numbers first. Sometimes the conclusion is that the site is fine and the money should go elsewhere.
