The inventory comes before the proposal
Which programs are running, who maintains them, what contracts they have, when the licences expire and what the good source for each piece of data is. It sounds dull and it is what prevents the expensive mistake: buying a tool that does the same as another one you were already paying for and nobody remembered.
Integrate, replace or wrap
Three paths with very different costs. Integrating leaves the system where it is and gives it a way to talk. Wrapping puts a layer in front of it and freezes the original. Replacing means migrating the history and retraining people. The consulting ends by picking one per system, with the reasoning written next to it.
Replace in parts, with the old one still in production
Changing everything over a weekend concentrates the risk at the worst possible moment. It is slower and safer to take functions away from the old system one at a time, each with its own rollback, until what is left no longer justifies keeping it. Risk sets the order, not enthusiasm.
Sometimes the answer is not to integrate
Some processes get automated because they have always been done, not because they are needed. Before connecting two programs to move a piece of data we ask who uses it and for which decision. If nobody turns up, the cheapest integration is removing the step. We say so even when it shrinks the project.
